This is increasingly how AI decision making in organizations happens today.
The conversation about AI at work is still centered on productivity. Faster outputs. Lower costs. Automation of repetitive tasks. But underneath that layer, something more fundamental is changing. Organizations are redistributing how thinking happens.
Which raises a simple question: if AI is doing the thinking, what is our job?
The Impact Of AI On Human Judgment And Decision-Making At Work
Most organizations approach AI through the lens of tasks. What can be automated. What can be accelerated. What can be done with fewer people.
But AI is moving beyond execution. It is becoming an invisible operating layer that shapes how decisions are made, how opportunities are distributed, and how information is formed and consumed. That changes the nature of power because influence shifts from visible actors to embedded systems.
A recent report, The Future of Being Human in the Age of AI, published by the Elon University Imagining the Digital Future Center, brings together hundreds of expert perspectives, including a contribution from the author, and highlights a system-level shift in how humans function in a world mediated by AI.
It describes a slow, cumulative shift, not a dramatic moment where AI replaces humans. As AI becomes embedded in everyday systems, decision-making, and services, humans increasingly rely on it without a clear point where control is handed over. That makes the change harder to see and harder to question. It looks like progress. It feels like efficiency. But over time, AI is changing how humans think, decide, and take responsibility at work.
Inside organizations, the real risk is the erosion of human agency, the weakening of independent thinking, judgment, accountability, and even the shared understanding of reality.

How AI Is Changing How People Think And Work
No organization sets out to weaken human judgment. The intention is almost always the opposite. Improve decision-making. Reduce errors. Increase speed.
But the way AI is embedded into workflows shapes behavior over time.
When systems generate recommendations with high confidence, fewer people understand how they are produced and are less likely to challenge them. When performance is measured by speed and volume, reflection becomes harder to justify.
As Alf Rehn warns in the report, the most common response will be a kind of cognitive triage, narrowing focus and defaulting to system outputs. It may look like resilience on the surface because outputs continue and productivity appears to hold. But in practice, human agency is surrendered.
Matthew Agustin argues that the real risk is that people stop authoring meaning, judgment, and responsibility. Work continues, decisions get made, but the conditions of judgment shift without being noticed. People become more comfortable validating and executing than questioning and interpreting. Roger Spitz calls this “superstupidity,” in contrast to superintelligence, where humans become more reliant on AI than their understanding warrants.
How AI Is Changing Decision-Making In Organizations
The conversation about AI in the workplace often focuses on productivity, but inside organizations, the shift in human behavior reshapes how decisions are made. This is one of the least visible risks of AI in the workplace.
Employees are expected to use AI tools effectively, but not always to understand how those tools reach their conclusions. Managers remain accountable for outcomes, but operate within processes they did not design. Leaders track productivity gains, but rarely measure what is happening to human capability.
Over time, reliance becomes the default because independent reasoning is no longer required.
When that happens, people’s role shifts without anyone redefining it. Instead of thinking through decisions, they move forward with decisions they did not make.
When machines handle predicting and persuading, and humans stop interrogating the outputs, organizations outsource what might be called their cognitive immune system. As Barry Chudakov puts it, when we outsource thinking to AI, we also outsource the moral capacity to ask what something means, whether it should be done, and what the consequences are. AI can detect and replicate patterns, but it cannot question them.
In this environment, the human role must be protected to ensure it remains an active participant in thinking. That means people need to understand the decisions they are making, feel responsible for the outcomes, and be able to question the inputs they receive.
Without that, organizations become efficient but increasingly dependent.
How Leaders Can Use AI Without Losing Human Judgment
This is not something people can simply adapt to. The traditional model of resilience — learning new skills and adjusting to change — is not enough. The environment itself is changing in ways individuals do not control. Resilience has to be built into how work is designed inside organizations. That includes governance, decision-making processes, workflows, incentives, and accountability structures. These systems must support human capability, not assume it will persist on its own.
If AI is becoming part of how decisions are made, then leaders need to be explicit about the role humans play in those decisions. Leaders need to rethink how to use AI in organizations without weakening human judgment. They must define what the human role actually is in a system where AI does much of the thinking. This means clarifying who owns the final decision, what level of understanding is required before acting on a recommendation, and where questioning is expected and supported.
Not every process should be optimized for speed. Some require deliberate pauses to ensure understanding and accountability. Removing all friction may improve efficiency in the short term, but it can weaken capability over time. The goal is to ensure that speed does not come at the expense of judgment.
We are integrating AI into the systems that shape how work gets done. At the same time, those systems are shaping how humans think, act, and take responsibility within them.
Every workflow, every tool, and every decision model influences that shift. These effects are already taking shape inside companies.
The risk is that it happens without being intentionally designed.
